Background
Seungho runs a 9-year-old bakery two blocks from Yonsei's west gate. The morning commute rush (7:00 to 9:00) is furious — 180 to 210 transactions in two hours, mostly to-go. Then the shop falls off a cliff until the lunch wave at 12:00. Between them, 10:00 to 12:00, Seungho averaged 21 transactions. Two staff stood behind the counter; the oven kept producing; the room was silent.
What we tried
A "러시 사이 세트" — one savory pastry (ham-and-cheese croissant, olive fougasse, or a seasonal sandwich half), a small drip coffee, and a side of seasonal fruit, ₩7,800, available strictly 10:00 to 11:45. No take-out option: the set was meant to make the room feel occupied. Cap of 25 sets a day. joayo surfaced the offer to anyone within a 500m radius who opened the app after 9:30 on weekdays.
What happened
Week one, 9 sets a day. Week two, 17. By week four, 25 sets were selling through by 11:20 and Seungho raised the cap to 35. Daily total covers rose from 286 to 367 — a 28% bump — because the between-rush customers did not cannibalize the morning rush (a pure to-go crowd) or lunch (a different profile again).
Who actually came
Seungho hadn't expected the mix. About half were Yonsei administrative staff on their 10:30 break — a group he had never targeted. About a third were parents who had just finished school drop-off and wanted 40 minutes of quiet. The remaining slice was remote workers who had drifted out of home offices looking for a change of scene. The set gave all three a reason to sit.

"저희는 아침 장사 잘하는 집이었어요. 근데 그 '잘'이 두 시간짜리였거든요. 10시부터 12시까지는 제가 빵을 굽고 있어도 가게가 멈춰 있는 느낌이었어요. 세트 하나 만들고 나서 그 두 시간이 가게에서 제일 조용하고 좋은 시간이 됐어요. 손님들도, 저도요."
What's next
Seungho is testing a 14:00-15:30 "afternoon academic" set aimed at students between classes. Early numbers are modest but the customer profile is exactly the one he wanted — not the late-morning break crowd, but a new fourth wave that could fill the next soft spot in his day.
