Background

Paper Heart is a 14-seat café on a Yeonnam alley that Subin opened four years ago. The morning crowd is steady — freelancers, dog walkers, a small but loyal flat-white tribe. Evenings were always softer, and when her landlord raised rent 22% at renewal, the softer half of the day became the problem. Subin needed roughly ₩1.8M more in monthly revenue just to break even, and she refused to raise coffee prices on her regulars.

What we tried

We started with a single end-of-day surprise bag — two pastries and a cold-brew bottle, packed at 18:30, picked up between 19:00 and 19:45. Priced at ₩6,500, cap of 10 bags a day. No discount sign, no shelf talker. The bag only existed inside joayo.

What happened

Week one sold 38 bags. Week two sold 61. Week four hit the 10-bag cap every single day and Subin raised it to 18. By week eight, evening revenue was back to its pre-rent-hike level plus ₩2.1M a month — a hair past what she needed. She quietly stopped worrying about the renewal letter on her counter.

The spinoff

Something unexpected happened around week five. Two bag customers asked if they could pre-order a "dinner bag" — something more substantial, savory, for two people. Subin tested it: a sourdough focaccia half, a jar of white-bean dip, and a small green salad for ₩13,000. That product, sold only through joayo with a 24-hour lead time, now clears 40 orders a week and has a 9% food-cost-to-price ratio that none of her espresso drinks can match.

What's next

Paper Heart is testing a weekend "leftover bread rescue" bag with a nearby bakery that also uses joayo. Both shops pack into a single bag sold from whichever storefront has more surplus that day — a small experiment in neighbors sharing waste instead of each fighting it alone.
