Weekday lunch margin up 31% by pulling covers off delivery apps
A 2-person family bibimbap shop in Seomyeon was bleeding margin to Baemin and Coupang Eats. An in-store-only weekday lunch offer rebuilt walk-ins with dramatically better unit economics.

Background
Jaehyun and his mother have run a 22-seat bibimbap shop in Seomyeon for nine years. Three years ago, they joined Baemin and Coupang Eats because regulars kept asking. By last winter, 58% of orders were delivery. On paper, revenue looked steady. In reality, after platform fees (about 12.5%), rider fees, and packaging, the delivery share netted Jaehyun around ₩2,800 on a ₩11,000 bowl. A dine-in bowl netted ₩5,400.
What we tried
We did not ask Jaehyun to leave the delivery apps — he still needed the volume on rainy days and weekends. Instead, we built a dine-in-only "점심 세트" for weekdays 11:30 to 14:00: dolsot bibimbap, a small seasonal banchan plate, and barley tea, ₩9,800. The offer was joayo-exclusive, and claiming it required tapping "I'm at the shop" inside the app.
What happened
Claims started at 14 a day. By week three, Jaehyun's mother was plating 40 of them between 12:00 and 13:15. By week eight, dine-in lunch covers were up 47% against the previous quarter, and the delivery share of lunch had fallen from 58% to 39%. On the remaining delivery orders, Jaehyun didn't lose volume — those customers really were delivery-only. The share shifted because the walk-in base grew underneath it.
The math that actually mattered
The 점심 세트 nets about ₩4,100 per order. That is ₩1,300 less than a full-price dine-in bowl but nearly ₩1,300 more than a delivery bowl. Across 40 extra covers a day, five days a week, that is an additional ₩1.64M in monthly margin compared to if those same people had ordered via app.
What Jaehyun says
"배달앱이 나쁘다고 말하는 건 아니에요. 비 오는 날에는 진짜 고맙거든요. 근데 저희는 2인이 돌리는 가게라 한 그릇에 얼마가 남는지가 전부예요. joayo는 가게로 들어오는 손님을 다시 만들어줬어요. 어머니가 요즘 점심시간에 좀 바쁘세요."
What's next
Jaehyun is experimenting with a Tuesday-only "어머니의 제철 반찬" add-on — three small seasonal sides, ₩3,500, dine-in add-on to the 점심 세트. Early weeks show 30% attach rate, which is the kind of number that moves a small shop's year.
