Gangnam is not Seongsu
We launched joayo in Seongsu first because it's our kind of neighborhood — independent cafés, small bakeries, owners who know their regulars' names. Gangnam is different. Higher rent, bigger chains, customers who measure their lunch break in minutes. We assumed the playbook would transfer. Most of it did not.
1. The lunch window is shorter than you think
In Seongsu, "lunch" covers 11:30 to 14:30. In Gangnam, real lunch is 12:15 to 13:15. Sixty minutes. If your offer window is four hours wide, people assume it's not urgent and skip it. We moved every Gangnam lunch offer to a 90-minute window and redemptions went up 2.4x in two weeks.
2. Surprise bags don't work at 20:00
We thought late-night surprise bags would be the killer feature. They weren't. Gangnam office workers don't linger for surprise dinners — they go home. Surprise bags worked best at 14:30 for bakeries and 21:30 for restaurants, not at the same "end of day" we used elsewhere.
3. Merchants want the data, not the app
Every Seongsu merchant wanted the joayo merchant app on their phone. Every third Gangnam merchant asked for a weekly PDF instead. The owner of a Korean BBQ place told us: "I'm on my phone ten hours a day. I don't want one more app. Send me a report." We built the email summary that week.
4. Chains can't say yes fast
We talked to six franchises in the first month. Four needed head-office approval that never came. The two that moved fastest were independent locations allowed to run their own local promotions. We now target those first and stop pitching chains until a district hits critical mass.
5. Density compounds
The single biggest insight: once we had 30 active merchants within a 400m radius of Gangnam Station, per-merchant redemptions went up for everyone. The app became worth opening every day, not just "when I remember." We now think of launches as density projects, not merchant count projects. Sign the block, not the city.
What we'd do differently
If we launched Gangnam again tomorrow, we'd pick one 800m radius, commit to 40 merchants in 60 days, and ignore everything outside that bubble. We spent too long early on trying to have "a little of everywhere." Pick a corner. Own it. Move.
